The most common automation mistake isn't picking the wrong tool. It's automating too early. A process that hasn't been run manually long enough to find its edge cases will fail in production. A workflow that hasn't been documented well enough to encode will get encoded wrong. Automating before the process is trusted scales a broken process at machine speed and builds technical debt into something the business now depends on.

We start by asking whether the process is ready. Sometimes the answer is yes, and we build. Sometimes the answer is “almost, but tighten these three things first.” Sometimes the answer is “not yet. Run it manually for another quarter and let's revisit.” Knowing the difference is most of the work.
